StateBoard persona iteration journal

Simulated UI reviews, the resulting release readiness refinements, their validation, and the limits of this local delivery case.

Six simulated personas used the actual StateBoard UI on 13 October 2026 to review Codex-assisted StateBoard delivery. They found the candidate and missing evidence, but encountered avoidable work locating relevant checks, interpreting local passes and reviewing decision context. The resulting refinements support those tasks. They do not establish production availability, customer demand or comprehension by actual human customers.

This case assesses StateBoard delivery operated through Codex. The Codex task and tool harness is an external component describing observed local work; its internal architecture, overall security and release readiness remain unverified. See the usage guide and MVP implementation contract.

Owner feedback and interface redo

The owner rejected the first refinement as bloated and lacking visual and UX focus. The simulated reviews below did not predict that response. The interface was subsequently rebuilt around one latest release, compact history, early view navigation, and expandable capability, dependency, check and decision rows. Repeated context and instruction paragraphs moved out of the main reading surface. Narrow-panel verification also exposed and fixed header overflow and cramped status columns. These changes have been exercised in the real local case; visual acceptance by the owner remains a separate judgment.

Case and probe boundaries

The assessment pins StateBoard candidate git:60d0a3a611c3e59f0e55675d52ee3b7198158021, with local-development validation, a self-hosted-production target and local Postgres/Keycloak configuration without integrated evidence providers. Its reviewers span product, backend, QA, frontend, operations and release ownership.

The independent first round observed revision 13: Needs evidence, zero failed required checks and four evidence gaps. Eight required checks had four passing local observations and four missing claims. Six capability cards did not independently cover the two release-wide gates. A passing capability badge did not imply approval of the assessment.

Passing histories were recorded local attestations with actor, source/run reference, observation/receipt times and exact candidate/check/environment/audience/configuration. Inspecting them was not an independent test rerun. Source text and optional supporting links do not authenticate a producer; StateBoard does not fetch those links.

The personas opened and canceled forms without appending evidence, recording decisions, publishing reviews or changing access. No private raw evidence, media, credentials or share tokens appear here. Automation wall time is not a human usability measurement.

Six simulated reviewers

PersonaDistinct concernFirst-round task outcome
Mira, product managerNeeds a short meeting briefing; dislikes technical identifiers and generic reasons.Found candidate, gaps and owners. Next verification required QA navigation; overview readiness/counts were absent.
Leon, external reviewerReads Ready and present-tense outcomes literally as possible customer availability.Found local validation and no recorded review. Customer availability and an actual curated summary could not be established. Publication tests did not prove comprehension.
Pavel, backend maintainerRefuses screenshot-led status; follows operations, persistence and owners.Traced evidence recording through POST /api/releases/:id/evidence, transactional store, Postgres, identity and media. Relevant checks still required scanning the whole release.
Noor, operations and security reviewerDistrusts green badges and manual attestations; checks origin, freshness and restore scope.Identified local provenance, no production restore observation, an environment mismatch and security claims hidden by the operations preset.
Emma, QA reviewerWorks methodically with keyboard controls; wants gaps before passing history.Named all four missing claims and inspected exact evidence context. Eight full cards lacked actionable filters; entry omitted the method. Keyboard order and cancellation worked.
Rafa, release ownerRequires exact reviewed scope before committing a decision.Confirmed only Hold release was offered and canceled. The form omitted candidate/context and named unresolved gates. Restore and sharing remained unverified.

These constructed perspectives supplied task hypotheses and observations. They are not recruited customers or evidence of market demand.

First iteration changes and checks

Original confusionImplemented refinementApplicable validation
Overview required drilling down to learn readiness.Board/product entries show latest candidate state, blocker/gap counts, validation and recorded or earlier decision context.Stories and Postgres assertions compare overview results with the full evaluator; root inspected the real overview.
Generic summary reasons hid the next action.Findings show claim, owner, revision, expected environment, method and direct check action. Summary previews three with Show all; decision review retains every finding.Root saw real owners/methods and five findings. Stories cover limited and complete lists.
Passing cards obscured QA work.All/Needs attention, search, counts, result/category filters, reset and exact check focus change presentation only.Root saw five attention checks, then one after searching backend. Pure/component tests cover scope and focus.
Architecture selection left unrelated checks visible.Assessment-related picker and declared dependency closure feed scoped checks while keeping release-wide gates. Component verification is separated from linked outcome claims.Root's Trace slice showed six of ten components and three checks. Tests cover configured component subjects, other-product exclusion, supporting relationships, cycles and bounds.
Workspace catalog obscured product wiring.Default linked-component view, explicit browse/search, shared-component counts and capability reuse.Stories exercise browse/search and canceled reuse without an API call. No authorization boundary changes.
Operations title implied complete professional coverage.Explicit operational/security/data category disclosure and Include functional checks; no classification inferred from claim text.Root observed one default check and eight with functional checks, including permission/private-media claims.
Evidence entry required remembering the procedure.Method/owner accompany exact context; definition history has Close.Interaction stories cover both. First-round UI established keyboard order and cancellation.
Finalization relied on dimmed page context.Decision review repeats candidate/revision, environments, audience/configuration and unresolved required claims before rationale/media selection.Root saw revision 17 and all five gaps in the real form; only Hold was offered. Nothing was submitted.
Local technical passes could imply production use or comprehension.Check-verification labels, validation/target/current approval context, and a separate required external-comprehension claim. The comprehension claim remains missing; publication-boundary tests do not establish human understanding.

The coordinated Postgres/private-media restore check was revised to expect self-hosted-production evidence. Root observed revision 2 with no observation. Correcting the definition fixes the mismatch; it does not perform restoration or justify a pass. Supporting Codex/Git connections explain verification work and source context; only explicit required checks are release gates.

Validation and commits

Before the four implementation commits, root reported all six repository gates passing: typecheck, lint, formatting, unit tests, Storybook tests and production build. The checkpoint contained 180 passing unit tests and 91 passing component tests across 38 Storybook files. The real Postgres integration suite also passed. These results support the tested local implementation, not production restoration.

Independent code review confirmed exact evidence-context selection and newest applicable observation ordering without preferring passes, with workspace isolation and repeatable-read consistency. An overview expiry timer loop was corrected. Single-assessment reads omit unnecessary historical overview computation. Decision creation still performs the full current evaluation.

Second round and follow-ups

Three persona agents independently operated the first round, two reviewers each, before source review. Their browser surfaces subsequently disconnected; documented recovery still yielded unavailable browsers and empty inventories. They handed retest tasks to root. The successful second round was root-mediated actual UI use, not six new independent walkthroughs.

The running refined UI retained the original pinned case. Revision 17 had nine required checks: four passing local observations and five missing claims after separating external comprehension. The retest validates interaction changes; it does not create evidence for changed source under an old candidate reference. It established scoped checks, the functional-check toggle, accurate restore expectation and exact held-review context, without creating a decision or curated summary.

Root's additional frontend probe found no screenshots or anchors and listed all six capabilities without visual anchors. All screens incorrectly used wording for a single unanchored capability. Root implemented this correction and a check-focus collision fix after the second round. All six gates passed again, with 180 unit tests, 93 component tests across 38 files, and the real Postgres suite.

A new assessment pins git:372e0818b0b1f1165b744d8b919d0466cb5e30a1 with new check IDs and seven fresh local observations; no evidence was transferred. Root observed zero blockers and two remaining gaps, uploaded an actual local StateBoard screenshot privately, and recorded a development hold through the UI. Its rationale explicitly identifies the bundled development account and automated simulation, rather than claiming a human production approval.

Root then created a text-only curated review through the UI. It states Held release / Needs evidence, local validation and an unverified production target. The retained private screenshot was not selected for publication. An anonymous HTTP probe passed 26 checks for the JSON/HTML allowlist, exclusion of private context and unselected media, temporary-token revocation, and overview consistency. No review was sent to another person.

The public probe revealed one more wording inconsistency: a capability still displayed an unqualified Ready badge. The public renderer now uses Ready · checks and explains that availability requires deployment verification; the recorded release conclusion and public data schema are unchanged. Root verified the updated actual page. This final wording refinement passed all six gates, with 180 unit tests and 94 component tests across 38 files. The independent-human comprehension check was also given an explicit human-review method; the simulated probe does not satisfy it.

Production restore and actual human external comprehension remain unknown. Local passes do not establish rollback, other identity providers or overall Codex readiness. These limits require compatible verification, not fabricated observations.

Third round: clarity after the redesign

Three agents independently exercised simulated role perspectives on the real Codex-assisted StateBoard delivery case: product/customer, backend/frontend, and QA/operations/release ownership. The stored candidate was git:1d05fa1da830d6fd76ef5525ac87c83267d400e8, revision 20: Needs evidence, a held decision, zero blockers and two evidence gaps. That candidate predates the redesigned source; these probes assess the current interface, not the stored candidate's implementation.

The product probe identified the hold, outstanding restoration and human-comprehension checks, and accountable owners from the overview. Following each attention item opened the exact check and method. The public summary distinguished local validation from production availability. Remaining friction involved generic reasons, technical timestamps and scope surviving navigation into the wrong role view.

The agents' initial probes used their own browser tabs. After their browser surfaces disconnected, root performed the following post-fix retests on the actual case; these were mediated retests, not renewed independent persona sessions:

  • Overview attention items distinguish Missing evidence from Inconclusive, retaining owners.
  • The public review shows readable UTC dates, preserves exact timestamps, and states that the saved review does not update when evidence changes or expires.
  • Opening a functional check, then switching to Operations, shows the restoration check rather than retaining the unrelated focused check.
  • Screens → Judge whether this code candidate is ready → Checks preserves that capability and its two release-wide gates. Clearing the capability restores all nine checks while remaining in Checks. The real case has no linked screens; an additional interaction story covers the populated-screen handoff.
  • Overview → Trace the implementation behind an outcome → View architecture selects that capability, showing six of ten components and three checks, including the two release-wide gates.
  • Within that architecture slice, following the API's transactional-store dependency expands and focuses the store row and collapses the API row. The capability scope and three checks remain unchanged.

All six repository gates passed: typecheck, lint, formatting, 180 unit tests, 122 browser stories across 42 files, and the production build. The unit command skipped its separate database integration case; persistence was unchanged. One unsupported test-locator option was corrected after the first typecheck; the affected stories, lint, typecheck and build passed afterward. The build retains five existing dynamic-filesystem tracing warnings in screen upload/clone routes. Root observed no browser console errors. Desktop interaction and layout were checked; the browser's narrow viewport override did not apply, so this round does not establish a fresh narrow-panel result.

The implementation was saved in five scoped commits: 1843d9f (precise evidence reasons), 5a3ec51 (public review dates), f69b00e (role navigation), c3b7b96 (dependency navigation), and a855475 (capability handoff).

This round changed no assessment records, evidence, decisions or publications. Production restoration and actual human comprehension remain unverified. Simulated role reviews and successful UI navigation cannot satisfy those claims.

Bounded repeat workflow

  1. Pin candidate, environments, audience, configuration and check revisions. A changed tuple requires a new assessment; never transfer a pass by relabeling it.
  2. Give the six simulated perspectives concrete actual-UI tasks. Record observed completion/confusion/unknowns and distinguish independent from mediated navigation. Open/cancel forms for read-only inspection.
  3. Separate UI defects from missing operational/customer evidence. Make scoped changes with meaningful interaction and pure-logic tests.
  4. Run all six gates and relevant Postgres checks; repeat original tasks on the changed UI. Retain infrastructure limitations instead of assigning a pass.
  5. Record validated outcomes, final commits and exact candidate context. Append evidence only when the observation supports that claim/revision; preserve production and human-comprehension unknowns.
  6. Stop after the scoped changes pass validation and retest outcomes are recorded. Further rounds need a reason or request. A continuous scheduler, recurring monitor or future wakeup requires explicit user authorization and cannot be inferred from this finite iteration.
